How a Fortune 500 enterprise software company used Axiamatic's agentic control plane to independently verify delivery, protect a multi-wave program from unwarranted change-order costs, and enter Wave Two with a clear remediation path.

The program spanned roughly 200 participants, including two global implementation partners, and generated the full weight of a modern transformation: hundreds of requirements, design decisions, test cycles, and change requests across dozens of workstreams, alongside parallel SAP S/4 finance workstreams covering intercompany settlement and banking & treasury.

THE CHALLENGE
The program's biggest risk was not effort; it was fidelity. Status lived in manually assembled weekly decks. Work-tracking data was fragmented across tools. Requirements, decisions, and change requests moved between the enterprise and its implementation partners with no single owner of the space in between, and no independent record of what had actually been agreed.
Wave One go-live slipped, ultimately running about four months behind plan. Leadership transitions, including a change of executive sponsor and a new transformation director, thinned institutional memory exactly when it was needed most. When an implementation partner submitted a large block of change requests asserting new scope, verifying the claim manually would have meant weeks of archaeology across meeting notes, specifications, and email threads.
THE SOLUTION
Axiamatic deployed its agentic control plane across the program's core delivery functions, integrating with the customer's work-tracking, meeting, and data environments. PROOF MOMENT 01 — EVIDENCE OVER ASSERTION
Mid-engagement, an implementation partner presented 72 change requests, asserting the underlying scope had never been discussed and should be billed as new work. The program team asked Axiamatic to verify the claim. Because the platform held the program's full context — every meeting, specification, and decision in sequence — Axiamatic produced a complete audit tracing the provenance of every request in the partner's document.
The evidence substantiated only 2 of the 72. The remaining requests were traceable to previously discussed and agreed scope, conservatively avoiding more than $1 million in unwarranted charges and rework time across the customer and its partner, and resetting the commercial conversation on a foundation of shared evidence.

PROOF MOMENT 02 — FROM RETROSPECTIVE TO REMEDIATION
Axiamatic then produced a full Wave One retrospective and end-to-end Wave Two briefing: what ran beyond schedule, which key design decisions remained open, how every Wave One dependency maps into Wave Two, and how to rectify each item before it compounds. For a program running roughly four months behind, the briefing gave leadership a concrete path to pull the schedule back on track.

The customer's transformation leadership described the Wave Two briefing as unlike anything they had seen: comprehensive enough to reset the program's plan, and delivered overnight rather than over a quarter. The change-request audit, they noted, paid for the platform on its own.
